Key Highlights & Takeaways

 • •Bootstrapped from a 600 sq ft kitchen to a multi-city automated production line.
 • •Maintained 38% gross contribution margin by sourcing spices directly from farm clusters.
 • •Achieved repeat order velocity of 44% without running discounting campaigns.
 • •Expanded across 2,000+ modern trade outlets in Central India.

From Indore Home Kitchen to Regional Powerhouse

When Galaxy Goel and Aayush Sharma started Shuddh Swad in early 2023, the packaged savory snack market was dominated by multinational conglomerates on one end and unorganized neighborhood halwais on the other.

Their premise was simple yet bold: replicate traditional regional Indian snack heritage using clean cold-pressed oils, zero palm oil, and authentic local spice blends—packaged with export-grade nitrogen-flushed shelf preservation.

"We decided on day one that profitability was non-negotiable. If unit economics do not work at 500 orders a day, they will not magically work at 50,000 orders a day." — Galaxy Goel, Co-founder, Shuddh Swad

The Supply Chain Secret

By eliminating middle-tier mandi agents and partnering directly with ginger and chili grower collectives across Madhya Pradesh and Rajasthan, Shuddh Swad achieved 38% contribution margins while pricing products at a modest 15% premium over mass-market brands.
